ps3 not loading disks after bluray change

A while ago a friend's ps3 stopped reading blurays, only dvds, so we changed the lens (kem400aaa) and it worked perfectly.
Then, the same thing happened to me, so I bought a kem400aaa too. I changed it and now it won't load ps3 games and when turned on just seems to try to read something but then stops.
So I though, maybe it's faulty, and reinstalled the original lens, the one that only read dvds and ps2 games. But now it won't load those either. So I read that maybe the spinning motor was damaged, but I can load a disk just when the ps3 is starting and seems to access the drive. If I load a ps2 or dvd that way, it runs fine, and ejects ok, but if I do it with a ps3 game (on the new lens even) it won't even show the disk.
So I thought, there must be a mechanical or electrical flag that tells the drive to load when a disk is inserted, and there seems to be a little eye on the drive, which I make out to be the one connected to that tiny red and black cable that goes around both halves of the plastic drive casing and into the panel beneath, (those who have opened the drive should know what I mean). Maybe (or hopefully) it's dirty and can be cleaned... but no.
PS3 is an old CHECHE1, and Sony Mexico (yeah, it sucks) wants 300 usd to check it and MAYBE fix it, with a 6 to 8 week waiting period just to see what's wrong... so no thanks.
Any ideas about what could be wrong (and how to fix it)?
I already reassembled the dirve a couple times just in case a left a loose cable or something, but that's not it.

Obviously don't get it fixed as you can just buy a new one for that price.

I just repaired mine and it works perfectly fine now. Reading over your problems, it seems like you did everything correctly. If I were you, and you wanted to save money, I'd take your friends laser, swap it into yours and vice versa. If yours reads and his doesn't, then you know for SURE that it's a faulty laser on your end and you should return it for replacement (if there is such a policy) or buy a new laser.

If it does work in his, then I think there may be damage to your drive. Did you ensure that the drive rails are installed correctly and such? I assume so as you say it can read other discs, yes? If you've replaced your old lens with this new lens but seem to be getting the exact same problem your old lens had, then odds are that the new one is a lemon.

If you already have all the games for the ps3, then hang on to it.
PS3s are pretty cheap now and you can find them used for even less ($250 to $300 or so). It will cost more to get a new system and all the games for it, and is more of a hassle IMO.

Thanks, but I'm not sure the new lens is faulty. I switched back to the old lens, the one that could only read dvds, but it doesn't load games either though it can still read them and eject them correctly when loaded during start up. I tried with my friend's old lens and is exactly the same (he won't let me try with his working one.... I probably wouldn't either if I were him!)
It just won't load. And in the case of blurays, the new lens won't load and read. But since this seems to be an issue independent from the lens, I can't be sure if the new lens works or not.... mmmm.
What makes me angry is that the console is less than 3 yrs old and I don't play (played, sigh...) that much.

What exact parts did you change and are you sure you have the correct lens? There are several types and different lens parts, so you have to make sure you have the correct one for your drive. I went thorough this a few months ago.
