I don’t think they will sell at that much of a loss unless they really have to. $500M is a lot. Even if you make back more it’s still a cost you have to factor. And that was for 10M units sold. For 20M we’d be talking about $1B in losses.

They got 36M PSN subscribers out of 105M PS4 sold, that’s a 34% attach rate. When the users migrate, a lot of them won’t be new subscribers and a good portion of them will have already paid their subscription for the year. Factor in the rather high volume that doesn’t pay the full price for PSN and you can see why taking those kind of losses are a lot bigger deal than you make it out to be.

Then we have to factor how much profit they actually make off each PSN subscription.

Sounds a bit like subsidized phones. They sell a $120 smart phone for $35 and recoup the additional cost and much more on the monthly rate. Which is why it's not terribly smart to use an older or paid off phone on the AT&T prepaid/Boost Mobile/Virgin Mobile phone services.
